Forget accuracy for a moment. Start measuring these instead:
Task Completion Time: Not how fast the AI responds, but how long it takes humans to finish their actual work. A marketing manager told me their AI writing tool had millisecond response times, but it took her longer to edit its output than to write from scratch. That's a failed implementation, regardless of the speed metrics. Handoff Frequency: How often work bounces between AI and humans. Every handoff is friction. The best AI implementations reduce handoffs, not create more of them. One accounting firm found their AI invoice processor required human review 80 percent of the time. They were essentially doing the work twice. Employee Confidence Score: Ask your team one question weekly: "How confident are you that the AI helped you today?" Rate it 1 to 10. If the number isn't going up, your AI isn't working, no matter what the accuracy metrics say. Customer Effort Score: For customer facing AI, track how hard customers have to work to get what they need. That retail chain I mentioned? When they switched from measuring bot accuracy to measuring customer effort, they rebuilt everything. Now customers get answers in one interaction 70 percent of the time, even if the bot only understands them perfectly 60 percent of the time.
The Revolution in How We Think About AI Success
A logistics company shared something fascinating with me last month. They implemented an AI system for route planning that was only 78 percent accurate in predicting optimal routes. By traditional metrics, this was a failure.

Design for intervention: Instead of trying to eliminate human involvement, make it seamless when humans need to step in. Measure end outcomes: Track whether deals close faster, not whether your AI understands sales terminology better.

If you're implementing AI or evaluating your current AI tools, create this simple scorecard:
Before AI task time vs After AI task time: Is work actually getting done faster?
Rework rate: How often do people have to fix or redo what the AI did?
Adoption without enforcement: Are people using the AI because they want to, not because they have to?
Downstream impacts: Is the AI creating more work somewhere else in your process?
Learning curve days: How long before new users find the AI helpful rather than burdensome?
A construction company used this scorecard for their AI permit application system. The AI only had 71 percent accuracy in filling out forms correctly. But it reduced application time from 3 hours to 35 minutes, with humans quickly fixing the errors. By their old metrics, the project was failing. By the new scorecard, it was their most successful technology implementation in five years.
What This Means for Your Next AI Decision
When vendors pitch you AI solutions, they'll lead with accuracy rates and processing speeds. Smile politely, then ask these questions instead:
"Show me a day in the life of someone using this. How many clicks, reviews, and corrections will they need to make?"
"What happens when the AI gets something wrong? How quickly can a human fix it?"
"Can you connect me with a customer who's been using this for six months? I want to hear about their Tuesday morning experience, not their implementation story."
The truth is, most AI failures aren't technology failures. They're measurement failures. Companies optimize for metrics that sound impressive in boardrooms but mean nothing on Tuesday morning when your team is trying to get work done.
One final thought: A CFO recently asked me whether their company was falling behind in AI because their competitor claimed 97 percent accuracy in their AI implementations. I asked him a simple question: "Is their team going home earlier or staying later since they implemented it?"
He didn't know. But when he found out their employees were working longer hours to manage the "accurate" AI, he stopped worrying about falling behind.
Measure what matters: does AI make work easier or harder? Everything else is just expensive theater.
Start with one AI tool you're currently using or evaluating. Apply the friction metrics this week. Track task completion time, not response time. Count handoffs, not accuracy percentages. Ask your team if they feel more or less confident.
You might discover your "failed" AI project is actually working, or your "successful" one is making everything worse. Either way, you'll finally know the truth about whether AI is helping or hurting your business.
